Short Answer
Repair when the damage is cosmetic and the slab underneath is sound — hairline cracks, surface wear, a single settled-but-intact panel. Replace when the damage is structural: cracks wider than a quarter inch, stair-step cracking across panels, deep scaling, subgrade failure, or a slab past 25–30 years. The deciding factor is the cause of the damage, not how it looks.
Most concrete problems fall into one of two buckets: the surface is worn but the structure is fine, or the structure has moved and the surface is just showing it. Repairs and overlays fix the first. Only replacement fixes the second — because an overlay bonded to a failing slab inherits the failure. 02 — The Cost Logic
When Does Replacing Actually Cost Less Than Repairing?
Replacement wins on cost once repairs stop lasting. When a slab needs its third patch in five years, or damage covers more than roughly a third of the surface, the running total of repairs passes the price of pouring new concrete — and new concrete resets the service-life clock while patches do not.
Repair is cheaper per event. Replacement is cheaper per decade. A crack seal or a single slabjacked panel is a small number today. But if the underlying cause is still there — a failing sub-base, poor drainage, expansive clay pumping under the slab — that repair buys you time, not a solution. Each return visit adds up, and none of them extends the life of the concrete the way a new pour on a properly prepared base does.
The one-third rule of thumb. When damage spreads across more than about a third of a slab, spot repairs become a losing game of chasing the next failure. At that coverage, tear-out and replacement usually lands at or below the cost of repairing every damaged zone — and you get uniform color, fresh control joints, and a corrected sub-base instead of a quilt of patches.
Fix the cause or repeat the repair. The most expensive concrete is the slab that gets patched four times because nobody addressed the drainage or the sub-base underneath. Before spending on any repair, the question that saves the most money is not "what will this patch cost" — it is "what made the concrete fail, and does this fix address it." If the answer is no, you are renting time.

03 — The KC Factor
Why Does Kansas City Concrete Fail the Way It Does?
KC concrete fails from two directions at once: freeze-thaw and de-icing salt attack the surface from the top, while expansive Wymore-Ladoga clay swells and shrinks under the slab from the bottom. Reading which direction your damage came from tells you whether a surface repair can hold or whether the base has to be corrected.
Top-down: freeze-thaw and salt. The KC metro cycles above and below freezing dozens of times each winter. Water absorbed into concrete expands roughly 9% when it freezes, prying the surface apart cycle after cycle. De-icing salt makes it worse by driving more freeze-thaw events and pulling moisture in. Air-entrained concrete — with microscopic air bubbles that give freezing water room to expand — resists this; older or improperly mixed concrete scales and spalls. Surface scaling is often repairable with an overlay; deep scaling that exposes aggregate means the concrete is near the end of its life.
Bottom-up: expansive clay. Most of the metro sits on Wymore-Ladoga clay, which swells when wet and shrinks when dry. That movement lifts and drops slabs, opening joints and cracking panels that were poured on an unstable or poorly compacted base. This is the damage a surface repair cannot fix — the problem is under the concrete, not on it. Correcting it means addressing the sub-base and drainage, which is a replacement conversation, not a patch.
Why cause beats appearance. A quarter-inch crack from surface shrinkage and a quarter-inch crack from clay heave look identical in a photo and need completely different fixes. 04 — The Repair Options
What Are the Actual Repair Options — and What Do They Fix?
The four repairs worth knowing are crack sealing, slabjacking, overlays, and partial panel replacement. Each fixes a specific problem and none of them fixes a failing sub-base — that is the line between a repair that lasts and one that fails on schedule.
Crack sealing and routing. For cosmetic and shrinkage cracks in a sound slab, cleaning and filling the crack with a flexible sealant keeps water out — which matters most in a freeze-thaw climate, because water in a crack is what turns a small crack into a big one. It is maintenance, not structural repair, and it works only when the slab is otherwise stable.
Slabjacking / polyurethane lifting. When an intact slab has settled, grout or expanding polyurethane pumped underneath lifts it back to grade. It is fast, far cheaper than tear-out, and ideal for sunken driveway panels, walkways, and steps. It does nothing for a slab that is already cracked apart — you cannot lift pieces back into one slab.
Bonded overlays and resurfacing. A cementitious overlay restores a worn, discolored, or lightly scaled surface — provided the base is sound and free of active movement. Per ACI guidance the substrate has to be clean, sound, and properly profiled for the overlay to bond. Partial replacement. When one or two panels have failed but the rest of the slab is sound, replacing just those panels at the control joints is often the right middle path — cheaper than a full pour, more durable than patching. The catch is color: fresh panels will not match aged ones for a year or two of weathering.

Is it cheaper to repair or replace concrete?
Repair is cheaper up front almost every time — but only worth it when the slab underneath is structurally sound. If the subgrade has failed, the concrete is past its service life, or damage covers more than roughly a third of the surface, replacement usually costs less over the next ten years than repeated patching. The honest answer depends on cause, not just appearance.
When should concrete be replaced instead of repaired?
Replace when the damage is structural rather than cosmetic: cracks wider than a quarter inch, stair-step cracking across panels, slabs that have settled and cracked together, deep scaling that exposes aggregate, or a slab past 25–30 years with widespread failure. Can you resurface concrete instead of replacing it?
Yes — when the existing slab is structurally sound and free of active movement. A bonded overlay or micro-topping needs a solid base to grip; per ACI guidance the substrate must be clean, sound, and profiled. Resurfacing hides surface wear, discoloration, and shallow scaling. It will not fix a cracked or settling slab, because the overlay telegraphs the crack straight back through within a season or two.
What causes concrete to crack and spall in Kansas City?
The Kansas City metro runs through dozens of freeze-thaw cycles each winter, and water that soaks into concrete expands about 9% when it freezes. Is slabjacking or mudjacking worth it?
For a slab that has settled but is still intact — a sunken driveway panel, a walkway that dropped at a joint — slabjacking is usually worth it. Lifting the slab back to grade by pumping grout or polyurethane underneath costs a fraction of tear-out and replacement, and it is done in hours. It is not a fix for a slab that is already cracked apart; once the concrete is broken, you are paying to lift pieces.
How long does concrete last before it needs replacing?
A properly poured, air-entrained concrete slab in the KC climate typically lasts 25–30 years or more, and well-built driveways often exceed that. Service life depends heavily on the original mix, whether the concrete was air-entrained for freeze-thaw resistance, sub-base preparation, drainage, and whether de-icing salts were used. Poor sub-base work is the single biggest reason a slab fails early.
Will a repair match the color of my existing concrete?
Not exactly — and any honest contractor will tell you that. New concrete and patch material cure to a different shade than aged concrete, and the difference is most visible on decorative or colored surfaces. On a plain gray driveway the mismatch fades over a year or two of weathering. If a uniform appearance matters, a full-surface overlay or replacement of the whole panel is the only way to get even color.
Should I repair a driveway before selling my house?
A driveway with a settled panel or a spider-web of cracks reads as deferred maintenance to a buyer and can drag down the offer. If the slab is sound and the problem is cosmetic, resurfacing or crack repair is a low-cost way to clean up curb appeal. If it is structurally failing, disclose it — a cheap patch over a real problem tends to surface during inspection and costs you more in negotiation.
